North-star product PRD rewrite, drafted from the ratified operator decision set D1–D14 (decision session 2026-08-25, decision owner Jason Woltje; decision log in the USC estate brain, webui-audit lane).

Ratified as interim product canon by operator ruling T72-DP1-O2 (homelab register): explicit supersession of RI-N3 interim authority; AC-RI-3 deferred unchanged to the docs/prdy successor workstream.

What changed

  • docs/PRD.md — Part I is the new product north star (what Mosaic Stack is, modes, hierarchy/tenancy, identity, onboarding, data custody, the webUI-over-tooling hard rule, v1 slice, decision registry D1–D14). Part II preserves every active workstream contract verbatim (KBN-101 #771, FCM #758, FCOM #766, TESS, #756, MOS-PORT, #1150, #1174, #1194 addendum, RI #1275, M1 #827–#830) — no normative word in them changed, and the three externally-referenced anchors (FCM, MOS-PORT, RI) still resolve.
  • docs/archive/PRD-v0.1.md — the v0.1.0 beta PRD body (Problem/Objectives/Scope/Architecture/Package Structure/FR/NFR/AC/Milestones/Assumptions, dated 2026-03-12) archived verbatim with a supersession header.
  • docs/ROADMAP.md — new. Product phases P0–P5, all present from day one per D11; P2–P5 are explicit placeholders (federation deliberately undesigned per D3).
  • docs/requirements/native-kanban-sot.md — Amendment A1 (D13): company → estate → platform-project parentage ABOVE workspaces for RBAC-chain evaluation and read-only roll-ups. Sections 1–7 and every invariant untouched; workspace_id stays the hard isolation unit; roll-up is never a write.

Reviewer notes

  1. The archive move of the v0.1 FR/NFR/AC sections is the one potentially breaking choice: if any open issue binds to those v0.1 sections (rather than the Part II workstream contracts), say so and I will keep that section in place instead.
  2. Amendment A1 §8.1.3 flags the projects naming collision (platform-project vs the SOT's in-workspace planning projects) and leaves final terminology to the implementing PR.
  3. docs/fleet/NORTH_STAR.md relationship is defined in Part I §10: fleet north star stays authoritative for fleet invariants; product-wise it is subordinate to this PRD. No fleet text was changed.

Advisory machine review (posted by fred; author of the PR — this is NOT the independent approval, which per the audit output path belongs to Jason).

Two-part review completed:

1. Mechanical preservation (fred, scripted measurements): PASS.

  • The old docs/PRD.md (1656 lines @ origin/next) partitions completely: lines 1–7 (old frontmatter/title, replaced), four blocks verbatim-contiguous into Part II, three blocks verbatim into docs/archive/PRD-v0.1.md (one trailing blank line at archive EOF trimmed by prettier — content identical). No line lost or duplicated.
  • native-kanban-sot.md sections 1–7: 0 deletions, all additions appended as §8.
  • All three externally-referenced anchors resolve unchanged (FCM #758, MOS-PORT, RI #1275).
  • Evidence with reproducible commands: USC estate brain, fleet/lanes/webui-audit/findings/prd-pr1425-mechanical-checks.md.

2. Judgment review (independent model: GPT-5.6 sol, max reasoning): request-changes, 10 findings — all addressed in 4b448109.

  • F1 D14: Standalone custody split restored to optional ("may keep", recommended default).
  • F2 D7 registry row now cites the actual T2 freeze ruling (2026-08-25) instead of an unsourced completion claim.
  • F3 D8 baseline now names all three inputs (tool inventory, webUI→tool mapping, measured state of next).
  • F4/F5: rules I drafted beyond D1–D14 are now listed explicitly in new §12.1 (federation no-foreclosure + PRD/threat-model gates; north-star amendment rule) so approval of this PR ratifies them knowingly; the fleet-north-star subordination itself is cited to the frozen T2 baseline.
  • F6 A1: hierarchy records defined as a named tenancy/authorization structure record class with hard constraints (no business payload, never subjects of work, same audited mutation path) — invariant 10 / REQ-TEN-001 scope stated, not hand-waved.
  • F7 A1: express narrow carve-out of the §6 portfolio-analytics non-goal (counts/status roll-up only; everything analytic beyond that stays a non-goal); §8 status line no longer claims §6 is untouched.
  • F8 A1: asset transfer/re-parenting named as audited chain maintenance, not a third runtime function; consistent with PRD Part I §4.
  • F9 ROADMAP: expanded agent enrollment + Standalone SSO/OIDC now owned by P2 (D11 completeness).
  • F10 ROADMAP P3: "Enterprise-leaning" removed; M365 = connectors for both modes in P3, Enterprise install-flow prominence in P4.
